Need help w/HVAC flexible duct replacement

30+ year old 2 story home. I’ve got flexible duct work that needs changing. The runs in the attic to the 2nd floor are straightforward and self explanatory. My question is do I just change the runs going to the first floor to where they penetrate and put a fitting to join the new ducting as close as possible to the penetration? I’m assuming the vertical drops can’t be changed without opening up interior walls? The duct work running across attic is in pretty bad shape so I’d like to change as much as possible

You have one hvac system for 1st and second floor? Am I reading this correctly?

2 seperate units, 1 for upstairs and 1 downstairs

Hard pipe with outside duct wrap is better than flex duct if practical.

Yes I understand that, it's not practical in this situation. My question is regarding the ducting penetrating and running down to first floor from attic. I don't see a way to change that without opening up walls.
