Totally agree on a private tour. However a late afternoon visit to Pompeii can be something special. Pompeii gets overrun with tourists from mid morning to mid afternoon, especially when a cruise is in port. By the afternoon the place is relatively empty allowing you to meander unbothered by hoards. Now can be hotter but golden hour at Pompeii is incredible.

Keep in mind the main train runs to Naples and then you either have to transfer to a slower train to Sorrento or get a driver to take you from Naples, which is what we did. Transfers aren’t that expensive. Whatever you do, don’t drive yourself unless you have a death wish.
We stayed in the northern side of the peninsula near Massa Lubrense and did a boat day which I highly recommend. We had a boat to ourselves(4 adults, 4 kids) and cruised from the marina near ML around to Minori/Maiori and back. We had an older Italian guy for our captain who was hilarious. We got to see the coast from the water, which was a much better way to do it in the middle of summer, imo.
We got hot, we stopped and got in the water. We were hungry, we stopped and ate at a restaurant on the water just past Praiano. We made stops at all the major towns along the way. An amazing day.

Update - We ended up working out extended childcare arrangements and lengthened our trip by two days, so we are back on for hitting all three spots. 9 nights total now.
What we are really trying to work out now is where we are going to stay at each place.

From Naples, get www.transferelax.com to drive to to and from the Villa Gabrisa in Positano. Make sure you get a balcony room with a view.

If you have time, and you're into it, visit the American Cemetery at Nettuno. It's a half hour from Rome Termini by train.

Worth it. Cheers.
With that trip time, I still think I’d go Rome > Florence > amalfi.
Unless you can fly into Naples or Florence instead. But if you fly into FCO (Rome) that’s what I’d do.
Rome has the most items to check off and history and art, but it’s also the least relaxing imo.
